What will I actually build in the program?

A set of working artefacts you own: a growth strategy against your own definition of success, a Priority Gap Strategy, an operating model, a Growth System Blueprint, a 90-Day Roadmap, a Business Brain in your own cloud storage and an AI Opportunity Map. They are the deliverable, and you can change them yourself next quarter.

Programs usually answer this question with a list of modules. The more useful answer is a list of things that exist in your business afterwards.

Key takeaways

  • The deliverable is a set of artefacts, not a folder of notes: strategy, operating design, a system blueprint, a quarterly roadmap, a Business Brain and an AI Opportunity Map.
  • They are built in your own cloud storage, so they are yours permanently rather than trapped in a platform you stop paying for.
  • Every one of them is designed to be edited by you. That is the point, and it is the difference between building capability and buying a fix.
  • The core set is the same across all three delivery options. What changes is how much of it is coach-assisted.
  • Artefacts only pay off if they get used. A blueprint nobody runs to is a document, and we would rather say that plainly.

The core set

Your capability diagnostic and personalised pathway. A comprehensive assessment across the areas that determine whether a business can grow beyond its owner, turned into the specific work you do in the order you need it. It is the reason two owners in the same cohort build different things.

Your Priority Gap Strategy. The named gap that is costing you most right now, and the strategy for closing it. This is the artefact that stops the program becoming a general improvement project.

Your growth strategy. Built against your own definition of success rather than a generic growth curve. It answers where the business is going and what it is for, in your words, so that later decisions have something to be measured against.

Your operating model. How the work flows, who decides what, and what stops running through you. This is the artefact that does the owner-dependency work, and it is usually the uncomfortable one.

Your Growth System Blueprint. The design of the system that supports the next stage: the pieces, how they connect and what has to exist before the next thing can.

Your 90-Day Roadmap. The quarterly implementation plan, pressure-tested with your coach. Meta-analysis of small-firm research keeps finding the same unglamorous thing: firms that plan deliberately perform better than firms that improvise, and the effect holds for small businesses specifically.

Your Business Brain. A cloud-based store of how the business actually works, built in your own Google Drive or OneDrive from day one. It moves the business away from you as its single source of knowledge, and past participants rate it the most valuable thing they leave with. What is a Business Brain and does my business need one? explains the build in full.

Your AI Opportunity Map and AI Use Policy. Where AI earns its place in your specific business, and the boundaries you are setting around it. Tool-neutral, so it survives providers changing. What order should a small business adopt AI in? explains why this arrives late rather than first.

Your 90-Day Growth Capability Review and Scorecard. The measurement layer, reporting what moved and which capabilities you have built.

Alongside the core set, you build personalised artefacts across Business, Leadership, Capacity, Community and Digital and AI, chosen by what your diagnostic surfaced rather than by a fixed syllabus.

Why ownership is the point

Every alternative an owner considers leaves them dependent on buying the fix again.

A consultant delivers a strategy document and the knowledge of how to change it leaves with them. A template pack gives you a shape with none of the thinking. A tool gives you a workflow you did not design and cannot reason about when the business changes.

These artefacts are different in one specific way: you built them, so you can change them. When your market shifts next April, you open your operating model and adjust it, because you know why every line in it is there. That is what capability means in practice, and it is the difference between a program that ends and a system that keeps working.

It is also why they live in your storage. Everything you download or build in your own cloud storage is yours permanently. Platform and education library access runs through the twelve weeks of CEO Circle Starter membership included with every option, and continues for as long as you stay a member.

What changes between the delivery options

The core artefacts are identical across Self-Guided, the Structured cohort and working privately. What differs is how much help you get building them.

On Self-Guided the Business Brain build and the AI Opportunity Map are self-guided, with in-platform feedback. On the Structured cohort they are coach-assisted and coach-reviewed. Working privately, they are facilitated one to one. The program comparison sets the three out side by side.

When the answer is no, or not yet

An artefact is only worth what gets done with it.

We see the honest version of this in our own data. Owners consistently rate the clarity and the sessions highly, and the gap that shows up is application: work that gets started, drafted and then waits for a week that never arrives. The program is built around that gap, which is why implementation sits between the workshops and why your coach reviews the outputs. It is still the thing most likely to go wrong.

So if you are enrolling because you want the documents, reconsider. The documents are downloadable in an afternoon from anywhere on the internet. What is hard, and what this is actually for, is building them against your own situation with someone who tells you when your thinking is thin.

The first version will also not be the good version. Your operating model in week three will be wrong in places, and that is how it is meant to go. The 90-day rhythm afterwards exists because a plan written once is a document, and a plan revisited quarterly is a system.

Frequently asked questions

Do I keep everything if I do not continue afterwards?

Yes. Anything you have downloaded or built in your own cloud storage is yours permanently, including your Business Brain. Nothing renews unless you choose it.

Is this a set of templates?

Templates and tools guide the build, and the artefact is your filled, decided, coach-reviewed version. The value sits in the decisions, which is the part a blank template cannot give you.

How many artefacts are there in total?

The core set is the eight named above. The personalised set depends on what your diagnostic surfaces, so the total differs between owners in the same cohort.

Can my team use them?

Yes, and they should. The operating model in particular is meaningless until other people work to it. Working privately includes a facilitated team session and a handover walkthrough for exactly this reason.

What if the business changes after the program?

You change the artefacts. That is the whole design.

Where does AI fit into what I build?

Late, deliberately. You end with an AI Opportunity Map built on top of a system worth multiplying. Will AI actually work in a business like mine? is the honest read on whether that applies to you.

Who is this cohort actually for?

Who is this cohort for? describes the owner it suits, and how the cohort works week by week shows where each artefact gets built.

If it all runs through you, something needs to change

One practical email a week for owners building a business that relies less on them.
